FAQ

Working with Celadon.

Straight answers on how engagements work, what they cost, and how we handle your data. If your question is not here, just ask.

Engagements & scope
What does a typical engagement look like?

Most firms start with an AI Audit — a focused assessment of where AI creates real value and which platform fits, safely. From there, work moves through Strategy, Build, and Enablement as needed. Each phase is its own agreement, and each earns the next.

How long does an AI Audit take?

Typically a few weeks, depending on the number of use cases and stakeholders. You leave with a written recommendation you can act on — a vendor comparison, a data-handling review, a workflow map, and a prioritized path — before committing to seats or a build.

Do we have to commit to the whole program?

No. Every phase is scoped and priced on its own. Many firms begin with a single audit and decide from there. We would rather earn the next phase than lock you into one.

Pricing & commercial model
How do you price your work?

Fixed fee, per phase. Each phase is scoped, priced, and tied to a clear business objective before work begins. New scope becomes a new agreed phase — never a surprise meter. See the commercial model for detail.

Do you charge per seat or on retainer?

Neither by default. Project work is fixed-fee by phase. Ongoing Advisory is available as a retainer if you want senior guidance across the program, but it is optional.

Who owns what you build?

You do. We deliver systems into your environment and hand over the working setup, documentation, and knowledge — built so your team keeps running it, including through staff turnover.

Data, security & vendors
Is our data safe? Do you sign a DPA?

Data handling is the first thing we assess. We review model-training terms, retention and deletion, data processing agreements, sub-processors, and where data is stored and processed — and yes, we work within your contractual and compliance requirements. Start with AI without breaking client confidentiality.

Which AI platform do you recommend?

Whichever fits your requirements — we are vendor-neutral. We evaluate Claude, ChatGPT/Azure OpenAI, Microsoft Copilot, Gemini, and others against your data, workflow, and governance needs. The requirements decide the winner. See Choosing the right AI vendor.

What is Zero Data Retention, and do we need it?

ZDR means your prompts and outputs are not stored after a request. Whether you need it depends on the sensitivity of your data and your obligations to your own clients. We cover it in Zero Data Retention, explained.

Fit & logistics
Who do you work best with?

Firms where architectural depth and governance decide the outcome — professional-services firms, regulated industries, and teams putting AI on real, sensitive business data. We take focused, high-conviction engagements rather than a high volume of shallow ones.

Do you work with firms outside the US?

Yes. We work with firms internationally and account for local data-protection requirements as part of the platform and governance review.

How do we get started?
