Why this exists

Most AI advice comes from someone selling something.

Platform vendors recommend their platform. Systems integrators recommend a large integration. Internal teams advocate for the approach they already know. Each of those views may be right, but each comes with incentives and blind spots that a leader without a technical background has to referee.

Advisory provides judgment without vendor commission, platform resale, or implementation hidden inside the retainer. The Advisory scope excludes delivery. If a later recommendation leads to a Celadon Build, that is a separate decision, scope, and commercial agreement, including when the better recommendation is to keep the work internal or not proceed.

Judgment where it is expensive to be wrong.

Architecture review

A senior read on a proposed design before it is committed: where it will hold, where it will strain, and what it will cost to change later.

Vendor and platform decisions

Evaluating proposals, contracts, and claims on data handling, hosting, controls, capability, and total cost, without vendor commission or a resale incentive.

Evaluation methodology

Helping an internal team define what correct means for their system and build a test set that will actually catch regressions.

Investment triage

A structured second opinion on which initiatives deserve funding, which should be deferred, and which are solving a process problem with software.

Governance and risk posture

Practical guidance on access, retention, review paths, and disclosure, proportionate to the risk rather than to the anxiety.

Executive and board sessions

Briefings that give non-technical leadership an accurate mental model, so they can ask better questions of their own teams and suppliers.

What is intentionally excluded

Advice, not delivery.

Advisory does not include implementation, and it is not unlimited access. It is a defined amount of senior time each month (sessions, reviews, and written recommendations) at a fixed retainer typically in the $5,000–$12,000 range, rather than an open line for any question at any hour. Any later Celadon Build requires a separate decision, scope, and agreement.

If the work needs building, that is Build. If the question is which opportunity to fund in the first place, a Decision Sprint answers it faster and more thoroughly than a retainer will.
